Performance Reviews: Three Tips for Proving Your Expertise

Focusing on intentionally growing your career can seem like a mad concept given uncertainties around technology, markets, and economies. For experienced software engineers, however, not planning for next steps can tank your ambition and stagnate your growth.

To sharpen your focus, consider using performance reviews as a ticking clock to help you audit your daily efforts, document your expertise, and make a case for your readiness for a tech lead role.

In the following, we offer three tips: the first two focus on maximizing your audit and documentation efforts; the third on validating your qualifications ahead of your next performance review.

Following these tips will not only help you shift how you view your work, but also how you present your accomplishments and ready yourself for a powerful performance review.

Tip 1: Focus on Driving Team Outcomes

Experienced engineers stand out when they take ownership of project work beyond their assigned tasks. To begin, focus on your shift from linear, task-based thinking to broader systems thinking and on documenting your efforts and your results in the following five areas.

  • Leadership: Identify situations where you coordinated work, influenced decisions, mentored teammates, or helped move a project forward during uncertainty. Document the outcome of your involvement and how it improved team effectiveness.
  • Execution: Highlight complex projects or initiatives that you delivered. Focus on results such as meeting critical deadlines, reducing delivery risk, improving quality, or helping the team achieve important goals.
  • Problem-solving: Document examples where you identified risks, technical debt, operational issues, or process gaps before they became bigger problems. Describe the impact of the solutions you proposed or implemented.
  • Operational awareness: Capture improvements you made to practices such as reliability, documentation, monitoring, testing, or incident response. Explain how those improvements reduced maintenance burden, prevented issues, or improved system health.
  • Strategic thinking: Highlight decisions where you balanced short-term delivery needs with long-term maintainability, scalability, or team productivity. Document the trade-offs considered and the lasting benefits of the approach you chose.

Tip 2: Focus on Multiplying Team Capabilities

Tech leads are evaluated not just on their individual output, but also on how they help people around them succeed. Highlighting your expertise and how it elevates team effectiveness can signal your readiness to lead.

Consider focusing your efforts and documentation on the following five areas.

  • Mentorship: Document examples where you helped junior engineers develop new skills, gain confidence, or become more effective contributors through onboarding, coaching, pairing, feedback, or technical guidance. Highlight the outcomes of your support.
  • Communication: Identify situations where your communication helped clarify complex technical concepts, align stakeholders, improve decision-making, reduce confusion, or accelerate project progress. Describe the impact of those communications.
  • Engineering standards: Capture ways you influenced code quality, system design, testing practices, debugging approaches, or review processes. Focus on measurable improvements such as reduced defects, improved maintainability, faster onboarding, or more consistent engineering practices.
  • Collaboration: Highlight examples where you helped resolve disagreements, build consensus, align priorities, or improve coordination across teams. Document how your involvement contributed to smoother execution, stronger relationships, or better project outcomes.
  • Knowledge sharing: Document instances where you led technical discussions, delivered presentations, or created reusable documentation, demos, guides, or other resources. Explain how those efforts improved team understanding, reduced repeated questions, accelerated onboarding, or increased consistency across the organization.
